Things are going well enough. Clients stay. The team is running. There's no urgent reason to change anything. That's exactly why you keep putting off the important things.

That's what someone says when they're already slipping, without realising it. There's no fire. That's exactly the problem.

Let me turn it around. You don't have a discipline problem. You have a comfort problem. As long as you don't have to do it, you won't. And you don't have to, because things are going well.

Fat and Happy Is the Silent Killer

Fat and happy means things are going well enough that nothing has to change. That makes sense. You've worked for years to get to this point.

The risk is in the delay. The decisions you put off today don't always show up this month. Sometimes they show up much later.

But an agency never stands still. Something is either growing or dying. What feels like a plateau is the first metre of the descent. Results often lag behind the decisions you make today. That's why you notice stagnation later than you think. What you leave undone now may only show up in your numbers six months from now.

The dangerous part is that it doesn't feel like stagnation. You're busy. You serve clients, solve problems and keep working. But you're working in your agency, not on your agency. There's no direction behind it anymore. You're maintaining, not building. And maintaining can look like growth for a while, until suddenly it doesn't.

Don't Wait for Urgency. Design It

This is where the misunderstanding starts. You think urgency is something that happens to you. A client cancels. You have a bad month. A competitor overtakes you. You wait until it hurts before you take action.

The agencies that keep growing don't wait. They build their own urgency. I call that creating the vacuum.

It's simple: you give the money a destination before you've earned it. You book the venue. You announce a live start date. You make a business decision that no longer exists only in your head. Not because you need to motivate yourself, but because it's simply there.

It works because a commitment with a date and consequences creates more movement than an intention without consequences. Once it's fixed, your mind starts calculating. Suddenly you know exactly who you need to call this week, which conversation you've put off for too long and which offer has been in your head for months but never made it into the world. The destination creates the movement. Not the other way around.

This is also why motivation doesn't work when things are going well. Motivation is a feeling. A deposit is a fact.

What You Do This Week

Choose one thing that costs money and lock it in. A trip, an event, a course for yourself, a deposit on something you've been avoiding for months. Something that's only possible if you bring in that extra revenue.

Not next month. This week. As long as it stays in your head, it's a wish. Once you pay, it becomes a fact. And facts change your behaviour in a way wishes never will.

Then comes the question that actually matters: do you dare to lock it in before you know how you're going to pay for it? If the answer is no, you know exactly how comfortable you are right now and what that comfort will cost you six months from now.

You don't wait for urgency. You design it. The technique is called creating the vacuum: give money a destination before you've earned it. Set a business date, commitment or investment that fits within your financial means and forces you to take the next step for real.

Fat and happy is the state in which an agency owner thinks everything is fine as it is. The bills are paid, things are going well enough and there's no immediate pressure. What happens in the meantime is that growth stalls without a conscious decision ever being made. It's dangerous because it doesn't feel like decline. It feels like rest. But rest and stagnation look the same up close, and you may only see the difference in the numbers six months later.

Why Doesn't Willpower Work When Things Are Comfortable?

Willpower is a feeling, and feelings depend on circumstances. Your nervous system gives you no signal to move when circumstances are good. Urgency you build yourself works differently: a paid deposit is a fact, not a feeling. Facts still work when the motivation isn't there.
