Hiring Your First Employee: Why You Wait Too Long

You know you need someone. Yet you keep putting off the search because training them will initially cost more time than it saves.

That's not a logistical problem. That's procrastination. Your agency can't grow any faster than you can while doing everything yourself, and that's been the brake for a while now.

Let me turn it around. You don't wait until you're busy enough. You hire as soon as you're busy. By the time you think, "I need to hire someone," you've usually started later than you should have.

This is the first step on the Autonomy meter: the moment revenue can, in principle, be delivered by someone who is not you. It only counts as Untouched Revenue when you stay out of that client for more than thirty minutes a month, which is exactly why the hire alone is not enough. Read how an agency coach measures it.

You're the scout and the striker at the same time

Look, the problem isn't that you can't find good people. The problem is that you're currently doing both jobs: you're the scout looking for talent and the striker trying to win the match. That doesn't work in football, and it doesn't work in an agency.

As long as you're the only person serving clients, protecting quality and making decisions, you'll automatically remain the bottleneck. That's the signal to start making the shift from operator to architect. Every week you wait is another week you become more used to that situation.

This isn't about finding the perfect candidate either. Most agency owners wait for someone who can do exactly what they do, for less money. That person doesn't exist. What you're looking for is someone who can do one thing better than you, so you can let that thing go.

The hell-yes test

After an interview, I ask myself one question: do I genuinely want this person on my team, or am I trying to convince myself that they'll be fine?

Pretty much okay = no. You don't hire someone you wouldn't grab with both hands. Because an employee you still have to convince yourself about will cost you twice as much energy as someone who genuinely excites you. And the energy you spend convincing yourself could have gone into your agency.

What you do this week

Write down everything you've done over the past two weeks. Circle everything someone else could have done if you'd explained it. That's your vacancy.

Not the perfect job profile, no HR document, no LinkedIn job ad with fifteen requirements. Just a list of tasks that currently sit with you and could sit with someone else.

And then the question that matters: when you interview someone and you don't feel that clear yes, do you continue or do you stop? Because 'pretty much okay' has already slowed down enough agencies. This is the R in the SHARP framework: Raise Your Structure so it doesn't depend on you alone.

When should an agency hire its first employee?

As soon as things are calm, not when you become even busier. The moment you think, "I need to find someone now," is the sign that you're three months too late. Hiring takes time: searching, interviewing and training. Anyone who waits until the pressure is high hires under pressure, and hiring under pressure almost always leads to the wrong people.

How do you know whether you're hiring the right person?

Use the hell-yes test: is it a clear yes after the interview, or is it "pretty much okay"? Pretty much okay is a no. An employee you still have to convince yourself about will cost you more energy than they bring. Ask questions during the interview that show how someone deals with setbacks and effort, because that's what you'll need later when things get busy.

What does it cost you not to hire your first employee?

Calculate the employee's full cost and determine how much revenue and margin you need to carry that commitment in a healthy way. Comparing gross salary with a single client invoice gives you the wrong picture.
