What stepping out of operations really means
It is not about checking tasks off a list or handing tasks over. It is about asking where decisions should belong.
A decision about how to email a client when there is a complaint: should that sit with you? Or is there a standard that covers it? A decision about whether a proposal can be sent: should that sit with you? Or does someone on your team have the authority to make that call?
Most founders do not even consciously answer those questions. The decisions simply come in through Slack, over the phone, or from someone stopping by for a quick question. And the founder solves them because that is the fastest route.
But fastest is not the same as best. Every time you make a decision that someone else could have made, you train your team to keep passing decisions upward. You are not building autonomy. You are building dependency.
The measure: ownership for each type of decision
Stepping out of operations does not begin with working fewer hours. It begins with mapping where decisions are landing when they should not be landing there.
Take one week. Write down every time someone asks you to make a decision. Then, for each item, ask: could someone else have made this decision if the standard had been clear?
That list is your blueprint. Not as an admission of failure, but as a working list. Every item points to a place where a standard is missing, authority has not been assigned, or a process still runs through you. You can close those gaps one by one.
That is what the R in SHARP means: Raise Your Structure. Not structure as a spreadsheet, but structure as a system of ownership. Who decides what? Up to what amount? In which situations? If those questions have not been answered, the answers will end up with you. Every time.

What changes when it works
