Good Growth vs Bad Growth

Bad Growth is growth that makes the owner busier instead of freer. More clients, more people, more revenue, and still your margin drops and everything still hangs on you. Good Growth, which Chris Out calls Calm Scale, is the opposite: growth that gets lighter as you get bigger. Bad Growth wrecks your agency. Calm Scale gives you freedom.

The frame exists because almost every agency thinks it is growing, while in reality it is Bad Growth. The revenue graph rises, so it feels like winning. But underneath that graph something else is happening: decisions slow down because everything runs through the owner, every problem lands on their plate, the margin swings because of wrong clients and scope creep, and the same fires come back every quarter.

You recognise it by a simple pattern. You sign a big new client, everyone happy, and three months later your team is working overtime, your margin is under pressure and you are the one filling the gaps. Revenue went up, your calm went down. That is Bad Growth in one movement.

With Good Growth it flips. Decisions land faster because ownership is clear. Every problem has one clear owner. Margins are stable because you have the right clients, priced correctly, properly scoped. And the standards hold when it gets busy, instead of being the first thing to fail.

Mind what this frame does not say. It does not say growth is bad. Growing is fine. It says most agencies chase the wrong kind of growth: growth that makes the owner busier instead of freer. The difference is not in how much you grow, but in what that growth does to you and your margin. Two agencies with the same revenue increase can be on opposite sides of this line.

What you do with it: do not look at your revenue, look at your week. Are you getting busier or freer while you grow? Does every decision still come back to you? Then you are growing the wrong way, however good the numbers look at the top. Revenue is revenue is the biggest lie.
