Positioning and Premium Pricing
Positioning and Premium Pricing
Your agency is good. The problem is that ten other agencies are saying roughly the same thing, and your prospects can’t tell the difference. So every sales conversation falls back to price, and that’s a battle you lose because there will always be someone cheaper. You work hard, you deliver quality, yet it still feels like you’re negotiating from the bottom.
Now let’s flip the perspective.
Positioning isn’t marketing. Positioning is choosing who you don’t serve. As long as you try to be good enough for everyone, you’ll never become the obvious choice for anyone. And when you’re not the obvious choice, price becomes the only thing left to compete on.

Worked with agencies around the world
Why a Broad Position Keeps You Cheap
Clients pay premium prices for one reason: they believe you're the best person to solve their specific problem. Not because you're decent at everything, but because you're the obvious choice for this exact situation. You can only create that feeling by choosing a position that is specific enough to exclude some prospects. This is where most agencies struggle.

Choosing a position feels like giving away revenue. You hesitate to commit because what if the next prospect needs something slightly different? So you stay broad. Broad becomes interchangeable. Interchangeable means prospects compare you on price, because that's the only difference they can still see.
This is the H in the SHARP framework: Hold your Ground. Choosing a position is only the first step. The real standard is holding onto it. And that's hardest precisely when the pressure is highest, when the pipeline is thin and an opportunity appears that doesn't really fit.

Premium Pricing Is the Result, Not the Lever
You don't increase your prices by simply changing a number.
You earn the right to charge more by occupying a position that justifies it.
A generalist agency trying to charge 20% more has a difficult story to explain. A specialist that's become the default choice for one type of client doesn't have that problem. To the right client, they're no longer a cost, they're the safest option.
Here's a practical example. This is an illustration, not a promise.
Imagine you're currently a full-service marketing agency charging average market rates. You decide to become the agency for one specific type of client in one niche. You deliberately say no to everyone else.
What usually changes isn't that you attract fewer clients. It's that the clients who do come are a much better fit. They negotiate less, value your expertise more, and are willing to pay higher fees because you've become the obvious choice for them.
Premium pricing doesn't live in your hourly rate.
It lives in your position.
Your price follows your positioning, not the other way around.
Saying No Is Positioning in Action
A position you don't protect doesn't exist.
And you protect it by saying no.
Every time you accept a client who isn't a fit, you dilute the very thing you're trying to charge a premium for. Your positioning isn't a sentence on your website. It's the sum of the clients you accept and the ones you decline.
That means saying no isn't defensive.
It's the core of your value proposition.
The wrong client doesn't just reduce your margins. They also make your agency less clear to the right clients.
You lose twice.
Premium Pricing Is the Result, Not the Lever
The founder bottleneck doesn't exist because the owner does too much. It exists because the owner is the standard. What "good enough" means lives inside their head rather than inside the business. As a result, nobody else can take over because there's nothing to rely on except the owner.
As long as that's true, every stage of growth also scales dependency. More clients create more decisions that only the owner can make. The problem isn't how busy the owner is—it's where the standard lives.

How to Choose a Position That Actually Holds
You don't invent a positioning statement in a meeting room. You uncover it from what's already true.
How to Choose a Position That Actually Holds
You don't invent a positioning statement in a meeting room. You uncover it from what's already true.
The overlap between those three answers is your position.
Not the biggest market.
The place where your strengths meet the right clients.
A position chosen only because the market looks attractive won't survive when business gets tough. A position built around your real strengths and your best clients becomes much easier to defend.
And don't be afraid to start narrow.
Every strong position feels too small the day you choose it because all you can see are the clients you're leaving behind.
What you don't see is that a narrow, focused position builds reputation much faster than a broad, vague one.
First, you become the recognised expert in a small corner of the market.
Then you expand.
The reverse almost never works.

Founders who set the standard

"Backlink has grown, we have become way more sales driven, and the standards inside the team are higher than they have ever been. Not just what we deliver to clients, but how we hold each other accountable internally. It's uncomfortable sometimes, but that's also why the results are here right now."
Thomas van Miert
Backlink.nl & Flowboost Group

“I knew I was capable of more. Stuck at €10k per month, I wanted to build a company. A team. With Chris, we looked at who I am, what truly matters, and built a new proposition. That helped me launch a coaching program and land 2 multinational clients, taking me to €50k per month and hiring real team members."
Lucia van den Brink
Founder The Initial

"Chris installed the systems that took me out of the daily delivery. The agency now runs on standards and processes instead of on me. I went from being the bottleneck to leading the business. If you want to stop being the most senior operator in your own agency and actually own it, work with Chris."
William Duijzer
Founder Wild Digital

"Chris sees through you and your business in a way you can't yet see yourself. He made it radically simple how to scale what I'm great at. The result: 3x revenue. Without him I'd be doing interim work. Now I run the business the market is screaming for. You need that outside lens. Chris gives it to you."
Malou Nellissen
Founder Vertis Ops

"I've worked with Chris for three years now. What sets him apart is the clarity he brings. He turns grey areas back into black and white. Not by oversimplifying, but by setting a clear standard you can measure yourself against. He works from a blueprint for success, so we cut straight to the core every time."
Irene Krommendijk
Managing Director Yonego

Chris is always pushing you to your limits, in a good way. After a few sessions I already started to see changes in my mindset on a personal and business level. Those changes reflect in the way we operate our agency now. If you're looking for someone to help you break through growth ceilings, Chris is it.
Dani Rijff
Founder RocketCare

Frequently asked questions
Positioning means deciding who you're the obvious choice for and, just as importantly, deciding who you don't serve. It isn't about making your website look better. It's about occupying a position that's specific enough to exclude some prospects, so you become irreplaceable to the right ones.
Usually because your positioning is too broad. Clients pay premium fees when they believe you're the best solution to their specific problem. If you're good at everything, you remain interchangeable, and interchangeable agencies compete on price. Premium pricing follows positioning, not the other way around.
You won't lose the clients who truly fit. You'll lose the ones who demanded the most while paying the least. Decide who you want to become the best choice for and accept that some prospects won't qualify. The clients who remain will be a better fit, negotiate less, and pay more.
Hold your Ground is the H in Chris Out's SHARP framework. It means choosing a position and defending it every single day, especially when pressure is highest. Saying no to clients who aren't a fit isn't defensive, it's your positioning in action.
Not necessarily. A niche is one way to position yourself, but it's not the only one. You can also differentiate through your methodology, your results, or the type of clients you serve. The goal is the same: become the obvious choice for one group instead of merely an option for everyone.
Your pricing is a consequence of your positioning. A clear position earns you the right to charge more because, to the right client, you're no longer a cost, you're the safest choice. The specific pricing model you use is a separate decision (see Agency Pricing Models).
